We'd been avoiding this for over a year out of pure fear. It ended up being the easiest infrastructure decision we ever made.

Everyone agreed the old infrastructure was too big, too expensive, and too fragile to touch. Nobody agreed on doing anything about it — the fear of breaking something in production had frozen the decision for over a year.



So we didn't touch production at all, at first. We built the new, right-sized environment alongside the old one and ran them in parallel, quietly, with nothing customer-facing depending on it yet. The first real test wasn't a launch — it was watching the new system handle a full day of real traffic in the background while the old one kept serving customers, untouched. That's the moment the fear started to lift.
Once the parallel run proved solid, we moved one system at a time, never all at once. Each migration took less convincing than the last, because by then the team had watched three previous ones go without incident. What started as a year-long standoff ended as a routine, almost boring process by the final migration.
